Bullitt County Public Schools had a clear mission: redefine what accountability means by centering student hopes, community voice, and forward-facing measures. But building the system wasn’t enough; they needed a way to capture, document, and communicate the journey with transparency and clarity. That’s where alchemy came in.
the challenge
as bcps shifted toward a locally designed accountability system, three major communication and infrastructure challenges emerged:

making community-defined values visible
bcps’s five community pillars were deeply meaningful, but translating them into usable, measurable, and reportable communication tools required both systems thinking and story fluency.

documenting an evolving process
the district’s process was intentionally iterative and shaped by ongoing community input, but the lack of a structured documentation system risked losing the rich learning and leadership that was emerging.
the alchemy collaborative approach
foundation + leadership alignment
bcps began by introducing the cba vision to central office leadership, taking a full year to revisit the district’s core values, graduate profile, and board aspiration statements. this ensured every director-level leader shared the same understanding of the pillars and their role in shaping a community-driven accountability system. once that foundation was in place, the district brought school-level leaders into the process, equipping principals with the background, language, and purpose needed to champion cba in their buildings.
steering committee launch + public introduction
after school leaders were brought on board through targeted presentations, bcps opened applications for a community-based accountability steering committee. this diverse team of students, families, staff, and community partners began meeting to refine aspiration pillars, define student benefits, and identify meaningful measures of success. the district introduced the team publicly with graphics, press releases, and social media to build awareness and invite broader community engagement.
storytelling + celebration of progress
from the first meeting forward, bcps prioritized documenting and celebrating the work in real time. team member spotlights, meeting recaps, and milestone features were shared across social media, newsletters, and the district website. these updates not only informed the public, but also reinforced the collaborative spirit of the process.
systems for ongoing communication + transparency
to ensure the cba story could be told consistently over time, alchemy helped bcps develop visual frameworks, messaging templates, and a documentation rhythm. each quarter, the district now collects quotes, photos, and updates tied to the five pillars, creating clean, shareable artifacts for both internal use and future public-facing dashboards.
